The PLG vs Sales-Led Decision Is Not Binary

The internet makes it sound like you have to pick one: either you are PLG like Slack and Figma, or you are sales-led like Salesforce and Workday. In practice, most successful companies use both. The question is which one leads.

PLG-first means the product is the primary way customers discover, try, and buy. Sales supports PLG by helping larger accounts or complex use cases. Sales-led means outbound sales teams drive acquisition, and the product is what they sell. Some PLG can be layered on later (free trials, self-serve tiers).

The right choice depends on your product complexity, average contract value, and buyer profile. There is no universally correct answer.

When PLG Works

PLG works when these conditions are true:

  • Short time-to-value. A user can experience the product's benefit within minutes or hours, not weeks. If your product requires a month of data collection before showing any value, PLG will struggle.
  • Individual adoption. A single user can start using the product without IT approval, procurement review, or team-wide buy-in. This is why design tools and developer tools tend to be PLG.
  • Natural virality. The product creates reasons for users to invite others. Shared documents, collaborative features, or visible output that others want to create.
  • Lower price points. Under EUR 5,000/year per account, PLG usually makes sense because the economics of a dedicated sales rep do not work at that ACV.

When Sales-Led Works

Sales-led works when:

  • High ACV. Deals above EUR 25,000/year justify dedicated sales effort. The math changes because one sales rep closing 10 deals at EUR 50K each generates EUR 500K in ARR.
  • Complex buying committees. If the purchase requires sign-off from multiple stakeholders (IT, finance, compliance, business), someone needs to shepherd the deal through that process.
  • Implementation required. If the product needs configuration, data migration, or training before it delivers value, the sales team manages expectations and coordinates delivery.
  • New category. If buyers do not know they need your product, you need salespeople to educate them. PLG requires that buyers are already searching for a solution.

The Hybrid Model

Most companies above $5M ARR end up hybrid. Common patterns:

PLG + Sales assist: Self-serve for small accounts, sales team engages when usage crosses a threshold or a larger company starts evaluating. Slack does this well.

Sales-led + Product trial: Outbound sales drives initial interest, but prospects get a free trial or sandbox to evaluate before committing. This shortens the sales cycle because the prospect sells themselves during the trial.

PLG up, sales across: Individual users adopt through PLG, but expanding to team-wide or enterprise deployment requires sales involvement. Figma grew this way.

The transition from pure PLG to hybrid is usually harder than from sales-led to hybrid. PLG companies often resist hiring salespeople because it feels like admitting the product cannot sell itself. But enterprise deals almost always need human involvement.
